Challenge

The group operated seven distinct hospitality venues suffering from severe fragmentation across brand identity, digital infrastructure, and internal operations. Without centralized systems, the physical and digital footprint was leaking value at every touchpoint.

  • Brand Positioning & Communication: Disconnected visual identities across all venues caused brand dilution, failing to balance a cohesive group identity with individual restaurant character. The internal design and communications department lacked standardized procedures, structured file systems, and efficient project workflows.
  • Marketing & Digital Infrastructure: Social media channels relied on sporadic event flyers with zero editorial hierarchy. Meanwhile, legacy WordPress websites were crippled by plugin bloat, poor search visibility, complete absence of local SEO (failing to rank on Google Maps or Search), and hundreds of suppressed positions on TripAdvisor.
  • Operations & Customer Journey: Internal operational procedures lacked oversight. The customer journey from discovery to post-visit was filled with friction points, ranging from unoptimized physical touchpoints from venue doormats to  phone-heavy reservation systems that overloaded staff.

Goal

Executed a top-to-bottom operational, structural, and digital overhaul to build scalable frameworks across both physical and digital environments.

  • Brand Positioning & Communication: Rebuilt the internal communications and design department from the ground up (including team members), establishing standardized file organization, rigorous operating procedures, and clear cross-team project workflows. Redesigned the entire company’s brand architecture to ensure harmonious group identities while preserving distinct individual venue personalities.

  • Marketing & Digital Infrastructure: Implemented a structured social media framework balancing product imagery, staff highlights, and targeted paid acquisition. Overhauled the web ecosystem by stripping back plugin bloat, building a clean black-and-white design system, deploying automated reservation pathways, and executing a rigorous technical SEO and local search strategy to dominate Google Maps and Search rankings.

  • Operations & Customer Journey: Conducted an exhaustive on-site audit of all  venues, mapping every single touchpoint (from physical entryways and doormats to staff service dynamics) to eliminate friction and optimize the end-to-end customer journey for strangers turning into loyal patrons.

Result

Transformed the multi-venue group into a streamlined, high-performing hospitality ecosystem with dominant search visibility and optimized operational efficiency.

  • Brand Positioning & Communication: Delivered a cohesive, premium multi-brand ecosystem backed by a fully structured, highly efficient internal design and communications department operating on seamless cross-functional workflows.

  • Marketing & Digital Infrastructure: Secured dominant local search positioning, placing all venues at the top of Google Maps and outranking competitors across Google Search, alongside a massive surge of hundreds of positions higher across TripAdvisor profiles.

  • Operations & Customer Journey: Shifted the vast majority of reservations to automated online channels, drastically slashing administrative phone loads for staff, while refining physical and digital touchpoints to ensure a seamless end-to-end guest experience.
